Troubleshoot a 2511

Hello,
I'm beginning to study for CCNA so I'm gathering some h/w to make my homelab.

After some 2501 and 2503 in working condition, I've got a 2511 in 'not fully working' state.
The weird thing with this unit is that when it boots from flash it hangs just before reporting the h/w:

Instead, if I set config register to start with helper boot, the boot can complete and I can get to the IOS prompt:

>>>

cisco 2500 (68030) processor (revision D) with 4092K/2048K bytes of memory.
Processor board serial number 01795118
DDN X.25 software, Version 2.0, NET2 and BFE compliant.
1 Ethernet/IEEE 802.3 interface.
2 Serial network interfaces.
32K bytes of non-volatile configuration memory.

4096K bytes of processor board System flash (Read/Write)

Press RETURN to get started!

Router(boot)>

<<<

Looking at this, I would think that the hardware is basically ok.
I could even write the flash with a new IOS file, so I'd assume flash is ok as well.

Do you have any suggestion on what else should I test/try?
As I said above, I have a few other 25xx that I can use to 'borrow' parts if needed.

TIA,
maxxfi
